2. Implementing visual management for continuous improvement: barriers, success factors and best practices.

- Abstract
Visual management (VM) has become an important lean management practice for continuous improvement and has gained increasing attention from academics and practitioners. While operations management scholars have studied its benefits and functions, the factors that enable or hinder VM implementation have not been systematically investigated. Against this background, our study analyses qualitative case study data from Swiss manufacturing firms to reveal important barriers and success factors that are relevant for the implementation of VM. Moreover, for each success factor, we present several best practices observed in the case companies to overcome the associated barriers. The results contribute to the emerging field of VM within the lean management literature and provide insights for practitioners how to implement VM more effectively. [ABSTRACT FROM AUTHOR]

Meetings are an integral part of daily business practice and while the intentions of meetings are good, they rarely live up to their full potential. Businesses are realizing the benefits of utilizing their data to make more informed decisions. As the advancements of data technology and the use of Business Intelligence continues to grow, dashboards are becoming increasingly relevant, giving businesses a competitive advantage. Dashboards can assist in making data accessible and comprehensible by summarizing and visualizing key results. Although several studies have covered the use of dashboards, little has been done to investigate dashboards as meeting aids. In pulse methodology a pulse board, which visualizes deviations, is used to support pulse meetings, indicating that visual aid can be beneficial for meeting purposes. The purpose of this study is to develop a deeper understanding regarding how data visualization, specifically dashboards, can be used as meeting support to improve meetings. We investigate the possibilities and challenges of implementing dashboards as visual aid in daily pulse meetings by conducting a qualitative interview study to gather employees’ perspectives on the potential implementation of dashboards. The study was conducted in collaboration with a company in the private sector that practice pulse and Lean methodology. The result suggests that dashboards could be a suitable complement to the pulse board in pulse meetings, as they can improve efficiency in meetings. However, implementation challenges must be addressed, and employee attitudes should be considered. It is of great importance to develop dashboards with the intended user in mind to increase the possibility of a successful implementation.

Purpose The forging industry in India, largely comprising MSMEs, is highly unorganized, leading to substantial wastes in the processes. These units are now in direct competition with similar units across the world. In order for these units to have a sustainable competitive advantage, these units need to leverage the potential of their employees, establish a continuous improvement culture, improve their processes and leverage on their knowledge to make their operations highly efficient and eliminate their wastes. Lean methodology has the power to address all these issues. Design & Methodology The case study methodology has been adopted in this paper to explain in detail the step wise process of lean implementation in a forging MSME. Findings Lean implementation in MSME has resulted in vast improvements in labor productivity, throughput, customer delivery, quality and changeover time, which are detailed in the paper. Implications This paper provides a step wise process of lean implementation in a MSME in forging industry, right from diagnostic stage to project implementation. Entrepreneurs in MSME sector who find LEAN intimidating could get motivated with this case study and embark on adopting lean techniques to make their operations world class. Limitations The findings of this paper are based on case study of lean implementation in a forging MSME. Similar implementation, in other industries could result in a different set of findings, based on the environment and culture existing in those units. Originality / Value This case study bridges the gap between knowledge of lean and skills of implementing lean, especially in a forging industry. Dissertação de mestrado em Engenharia Industrial (especialização em Gestão Industrial), A presente dissertação está inserida no plano de estudos do Mestrado em Engenharia Industrial da Universidade do Minho. Foi desenvolvida numa empresa da indústria alimentar, a Guimarpeixe – Comércio de Produtos Alimentares, S.A., que se dedica essencialmente à transformação, comercialização e distribuição de produtos ultracongelados. O objetivo deste projeto passou pela análise, diagnóstico e implementação de novas rotinas com vista à melhoria contínua dos processos utilizados pelos diferentes departamentos da empresa. Para cumprir com os objetivos propostos, foi utilizada a metodologia Action-Research, conduzida pelas cinco fases principais desta metodologia: diagnóstico, planeamento de ações, implementação de ações, avaliação dos resultados e a especificação de aprendizagem. Iniciou-se assim o projeto com a elaboração do enquadramento teórico em torno dos conceitos fundamentais que serviram como base de trabalho. De seguida, foi efetuada uma análise e diagnóstico da situação aquando do início do projeto, tendo sido reconhecidos os principais desperdícios e problemas, que compreendiam desde o desbalanceamento das linhas de embalamento, o layout desajustado, a ineficiente política de planeamento e polivalência dos operadores e, por fim, problemas relacionados com as falhas de venda aos clientes. Foram sugeridas propostas de melhoria, tendo por base os conceitos teóricos reportados no enquadramento teórico da dissertação, com o objetivo de corrigir os problemas e melhorar os processos, métodos e tarefas do dia-a-dia da empresa. A implementação das propostas permitiram melhorar a produtividade em 25%, reduzir atividades de valor não acrescentado, aumentar as competências e polivalência dos operadores, e até reduzir as falhas de vendas em 98%, tendo dado a possibilidade de uma resposta mais eficaz às necessidades dos clientes., The following dissertation is included in the study plan for the Masters degree in Industrial Engineering at the University of Minho. It was developed in a company within the food industry, Guimarpeixe – Comércio de Produtos Alimentares, S.A., which is essentially dedicated to the transformation, commercialisation and distribution of frozen goods. The aim of this project was to analyse, diagnose and implement new routines with the intention of continuously improving the processes used by each department within the company. To achieve the proposed goals, the methodology of Action-Research was put in practice, conducted through the five main stages of this methodology: diagnosis, planning of actions, implementation of actions, evaluation of results and the learning specification. The project was then initiated with the elaboration of the theoretical framework surrounding fundamental concepts that served as the root of work. Additionally, it was carried out an analysis and diagnosis of the situation at the beginning of the project where the main losses and issues were recognised, which ranged from an unbalanced line of packaging, an unadjusted layout, an inefficient planning policy and a multifaceted workforce, and lastly, issues relating to faults in sales to clients. Improvement solutions were suggested having in mind the theoretical concept reported in the theoretical framework of the dissertation with the aim of correcting the issues and bettering the processes, methods and tasks of the company’s day-to-day. By establishing the majority of the proposed solutions, it allowed for an improvement in productivity, reduction in activities of non-added value, an increase in the skills and assets of the workforce, and even going as far as to reduce the faults in sales, thus giving the possibility of much more effective response to client’s necessities.

10. Is your turnaround time fast enough? Implementing a lean project in hospital pharmacy to reduce prescription preparation time.

Hospital Montfort has doubled its size in the past years and this has had an enormous impact on the number of new orders received in pharmacy. Our department was having difficulty to cope with this increased workload and sending new medication to the nursing units in a timely fashion. The pharmacy team used a lean initiative to improve its turnaround time for a new order. Using some key principles, the pharmacy staff at Hospital Montfort were able to rapidly decrease its turnaround time for a new prescription by 47% from an average of 2:08h to 1:21h. The implication of staff in this project also helped decrease the overtime by 69%. It seems like this relatively innovative approach in Canada provides results and was useful in building a stronger team. [ABSTRACT FROM AUTHOR]

11. An Exploration of Methods to Improve Process Flow in a Remanufacturing Cell.

This paper examines flow creation within the remanufacturing cell of an Irish medical device manufacturer. The site in question has embarked on a lean journey that commenced in 2003 and has spread site-wide since then. However, despite this progress, achieving balanced work-flow within the remanufacturing cell remains a challenge. The objective of this study is to examine the state of flow within the facility and by understanding this, provide a roadmap for improving flow in the remanufacturing cell. This case study utilises a mixed method approach that includes qualitative interviews, participant observation and evaluation of company documentation and data. Upon initial observation, work-flow within the remanufacturing cell is highly variable mainly driven by the uneven rate of failure of parts returned to the cell; and a lack of visibility as to the rate of demand from production. Following the adoption of practices such as visual management, A3 problem-solving, standard work, kanbans and kitting systems the amount of rework demanded by production cells has reduced by as much as 80% in some cases. Further improvements were identified in the ability of the remanufacturing cell to effectively service demand. If further gains are to be made then the plant planning system must afford better visibility to the remanufacturing cell. Upon deeper exploration, although the remanufacturing cell presents contextual challenges to balancing flow, an adaption of flow practices can add significant value in designing a robust system of flow within the cell that deeply interacts with the operations of the broader facility as a whole. Plant layout is the heart of any production line because if the layout is not properly laid, there can be numerous consequences. Planning a layout for an SME is the most crucial and tedious job for a manufacturer because it is time-consuming and sometimes a costly process. Therefore, there is a need to choose appropriate methods to overcome certain problems and plan a good layout for the SMEs.The purpose of this thesis report is to explore methods that can help to plan the layout according to the requirements provided by the SME. This involves a detailed study conducted to understand the processes at the case company. However, change of layout is not just making changes to the existing layout, but some SMEs must plan a completely new layout where they can start from scratch. Similarly, in this case, a Swedish manufacturing company REHOBOT Rotex AB has provided all the data required for planning the layout. This leads the authors to study the entire production flow to know the current layout and identify the problems that exist in the plant. The approach of this thesis was a case study where the company has provided all the details like documents, current layout plans, and video recording of the plant.The study shows that maximum time is spent in the replenishment of storage and unnecessary movement of materials between the machines in the current facility. These activities can be classified as Nonvalue added or just can be addressed as waste. Therefore, there is a need to implement lean tools and use the SLP method to plan the new layout systematically. This method led to form alternative layout plans that consisted of changes made depending on the current layout. These changes will fetch the advantages and disadvantages that can further help in evaluating the alternatives using WFA. Once evaluated, the layout that turned out to be the best will be suggested and presented to the case company.

ThedaCare, an integrated healthcare delivery system in Wisconsin, introduced lean, or the Toyota Production System, to its five hospitals and 27 physician clinics in 2003. Lean implementation at ThedaCare has changed the role of quality management from a system that was reactive to crises and quality issues to one that proactively pursues methods, processes, and strategies to improve quality for the patient and prevent future crises. Purpose - The purpose of this thesis is to examine the organisational culture at the case company to find out whether or not Human lean can contribute to a high performance culture. Methodology - A qualitative study was conducted with a case study as the basis for investigating the company's organizational culture. The empirical data was collected by semi-structured interviews with the staff of the company. Findings - The empirical study first presents a summary based on the respondents' responses and thereafter displays the case company in comparison to the characteristic features and behaviours of high performance cultures. Lastly, the study shows howHuman lean, with the help of visual management, KASAM and continuous improvements, can contribute to a high performance culture. Contribution - This study tests existing theory in a new context and presents a scientific gap on how Human lean can contribute to a high performance culture. Syfte - Syftet är att undersöka organisationskulturen på fallföretaget för att se om Human lean kan bidra till att skapa en high performance kultur. Metod - För att undersöka fallföretaget organisationskultur har en kvalitativ studie genomförts med fallstudie som grund. All empiri har utformats utifrån semistrukturerade intervjuer med personalen på fallföretaget. Resultat - I studiens empiri presenteras först en sammanställning utifrån respondenternas svar för att sedan jämföra hur fallföretaget förhåller sig till de karaktäristiska dragen och beteendena high performance culture erhåller. Avslutningsvis visarstudienhurHumanlean med hjälp av visuell styrning, KASAM och ständiga förbättringar bidrar till en high performance culture. Dissertação de mestrado integrado em Engenharia e Gestão Industrial, Num mercado onde a competição é cada vez maior e os clientes são cada vez mais exigentes, as organizações sentem a necessidade de tornar o seu sistema produtivo cada vez mais eficiente e com cada vez menos tempos não produtivos. E, tal como todas as organizações, a Metalúrgica Central da Trofa (MCT) sentiu e sente cada vez mais esta necessidade, pois vê-se a braços com um sistema produtivo onde os tempos improdutivos são cada vez maiores. E foi neste panorama que adveio este projeto de dissertação. Este projeto foi criado no âmbito do Mestrado Integrado em Engenharia e Gestão Industrial e surgiu por forma a detetar e resolver os problemas da organização em questão, nomeadamente a questão da desorganização dos espaços de trabalho que dificultava o trabalho diário dos operadores, visto que estes despendiam demasiado do seu tempo e energia procurando as ferramentas necessárias à execução do seu trabalho. Assim, o projeto de dissertação que aqui se apresenta teve como principal objetivo analisar o sistema produtivo da MCT. Para resolver os problemas detetados, recorreu-se à implementação de algumas metodologias Lean, nomeadamente implementação da metodologia 5S, técnicas de gestão visual e de trabalho normalizado, de forma a tornar os espaços de trabalho mais organizados e a criar regras de utilização dos espaços e de execução das tarefas diárias de manutenção, organização e limpeza. Ao longo do todo o projeto detetaram-se outros problemas, como é o caso da manutenção executada nos equipamentos existentes. A falta de registos de manutenção e a ineficiência da manutenção preventiva faziam com que o número de avarias fosse bastante elevado e que as mesmas fossem de longa duração. A solução para estes problemas passou por, numa fase inicial, criar um sistema de registo mais eficiente de forma a que no futuro se possa realizar uma análise da fiabilidade e manutibilidade das máquinas existentes. Com as propostas de melhoria implementadas e com o aumento do envolvimento dos operadores a produtividade da organização aumentou de 3 para 14 peças/ homem-hora e os tempos improdutivos reduziram em 67% no que se refere à procura de produto intermédio. Assim, o sistema produtivo da MCT está a tornar-se muito mais eficiente em termos produtivos e muito mais organizado e limpo no que se refere ao shop-floor., In a market where competition is increasing and customers are progressively demanding, organizations feel the need to make their production systems more efficient and with fewer unproductive times. Like all organizations, Metalúrgica Central da Trofa (MCT) has felt and feels this necessity more and more, as it is facing a productive system where the unproductive times are increasing. And it was in this scenario that this dissertation project emerged. This project was created under the Integrated Master’s in Engineering and Industrial Management and arose to detect and solve the problems of the organization in question, namely the disorganization of workspaces that made the daily work of the operators difficult because they spent too much time and energy looking for the necessary tools to do their job. Thus, the dissertation project presented here had as its main objective to analyze the production system of MCT. To solve the detected problems, some Lean methodologies were implemented, specifically 5S methodology implementation, visual management and standardized work techniques, in order to make workspaces more organized and to create rules for the use of spaces and the execution of daily maintenance, organization and cleaning. Throughout the project other problems were detected, such as maintenance. The lack of maintenance records and the inefficiency of preventive maintenance meant that the number of malfunctions was very high and long-term. The solution to these problems was, at an early stage, to create a more efficient registration system so that the reliability and maintainability of existing machines could be analyzed in the future. With the improvement proposals implemented and the operator engagement increased, the organization’s productivity increased from 3 to 14 pieces/ man-hour and downtime decreased by 67% for intermediate product search. Thus, MCT’s production system is becoming much more productively efficient and much more organized and cleaner regarding shop-floor.

Dissertação de mestrado integrado em Engenharia e Gestão Industrial, O atual projeto de dissertação, titulado "Implementação de ferramentas de Gestão Visual numa empresa automóvel" foi desenvolvido no âmbito do curso Mestrado Integrado em Engenharia e Gestão Industrial (MIEGI), da Universidade do Minho, tendo sido realizado na empresa Bosch Car Multimédia Portugal S.A., no departamento PMQ2-CC. Este departamento tem como principal função definir medidas de qualidade preventiva para peças que entrem em produção. Numa primeira fase do projeto conduziu-se um diagnóstico à situação atual da secção, demonstrando logo bem cedo algumas oportunidades de melhoria, já que apresentava a criação de alguns defeitos documentais, um tempo de espera de reposta que deveria ser combatido, devido a um sistema de apontamentos ineficiente, desorganização dos desktops dos computadores na secção e falta de seguimento do output produtivo da secção. Assim sendo a dissertação teve como tema principal o desenvolvimento de um dashboard de performance de caráter informativo tendo como finalidade a possibilidade da visualização da situação atual da secção a qualquer momento, permitindo num futuro próximo o seguimento do output aquando as avaliações da secção por parte das chefias, demonstrando em poucos minutos quantos projetos foram iniciados ou finalizados num determinado período de tempo, entre outros indicadores. Além do desenvolvimento do dashboard também foi elaborado um sistema de apontamentos, utilizando kanbans digitais, que permitem aos seus utilizadores realizar um seguimento mais eficiente das suas tarefas. Relativamente aos defeitos documentais, procedeu-se à elaboração de fluxogramas de forma a minimizar a produção deste tipo de desperdício. Por fim realizou-se a implementação da ferramenta 5'S em ambiente de escritório, passando pela triagem e organização dos desktops dos utilizadores e pela padronização de comportamentos. Esta implementação ofereceu bastantes vantagens à secção, uma vez que se constatou uma diminuição no tempo despendido na procura de documentos e programas, assim como uma organização mais lean da área de trabalho., The current dissertation project, titled Implementation of Visual Management tools in an automotive company was developed as part of the Integrated Master in Engineering and Industrial Management (MIEGI) course, at the University of Minho, being carried out at Bosch Car Multimedia Portugal SA, at the PMQ2-CC department whose main function is to define preventive quality measures for parts that go into production. In the first stage of the project, a diagnosis was conducted to assess the current situation of the section, which showed early on, some opportunities for improvement, such as the production of some documentation defects, long waiting time, due to an inefficient notes system, disorganization of the computer's desktop in the section and lack of tracking of its output. Therefore, the main theme of the dissertation was the development of a performance and informational dashboard so that the section could view its current situation at any time. In addition to allowing the section output to be monitored, the dashboard also proved to be very useful when managers overviewed the section, allowing in a few minutes to present how many projects were started or completed in a given period. In addition to the development of the dashboard, a note-taking system was also developed, using digital kanbans, which allowed its users to carry out a more efficient follow-up of tasks that should be performed to reach the approval of the quality of the parts. Regarding defects, although not very common, flowcharts were developed in order to minimize the production of defective documents. There was also the implementation of 5'S in an office environment that included the sorting and organization of user's desktops and the standardization of behaviors. This implementation offered many improvements to the section, since there was a decrease in the time required to search for documents and programs, as well as a leaner organization of the workspace.

18. Improvement of the door production process and technological line in furniture manufacturing enterprise

The aim of the final work was to improve the technological line of production of standard doors and production using quality tools. For this purpose, a small-medium-sized furniture manufacturing company was selected. The company's door production line has a lot of manual work, unnecessary movement of materials and workers, which causes a lot of rejects and takes a lot of time. In general, it is difficult for the wood industry to fully automate small and medium-sized enterprises as they are more engaged in individual production. After analysis of the technological line by using Pareto analysis, Ishikawa chart, Flow process chart analysis, 5WHY method, and Spaghetti chart, the main problematic production sections were identified: Painting, Smoothing and Drying. In the final work it is proposed to change the layout of the technological line, additionally purchase machines for the Painting-Drying sections. Also, Flow chart and Visual Management tools have been proposed to help manage work environment and make operations easier. These proposals would help to reduce unnecessary movement of materials, workers and would increase production efficiency., Baigiamojo darbo tikslas buvo pagerinti standartinės durų gamybos technologinę liniją ir gamybą taikant kokybės įrankius. Šiam tikslui buvo pasirinkta mažoms-vidutinėms įmonėms priskiriama baldų gamybos įmonė. Įmonėje esanti durų gamybos linija turi daug rankinio darbo, bereikalingo medžiagų ir darbuotojų judėjimo, kas sukelia didelį skaičių broko ir sunaudoja daug laiko. Apskritai, medienos pramonėje sunku pilnai automatizuoti mažas-vidutines įmones, nes jos daugiau užsiima individualia gamyba. Išanalizavus liniją, taikant Pareto analizę, Ishikawa diagramą, Flow process chart analizę, 5WHY metodą ir Spageti diagramą, buvo įvardintos pagrindinės probleminės gamybos sekcijos: Dažymo, Paruošimo prieš dažymą ir Džiovinimo. Baigiamajame darbe pasiūlyta pakeisti technologinės linijos išdėstymą, papildomai įsigyti mašinų Dažymo-Džiovinimo sekcijose. Taip pat, pasiūlyta taikyti Flow chart ir Vizualinį valdymo įrankius, kurie padėtų sutvarkyti darbo aplinką ir lengviau atlikti operacijas. Šie pasiūlymai padėtų sumažinti bereikalingą medžiagų-darbuotojų judėjimą ir padidintų gamybos apimtis.

Dissertação de mestrado integrado em Engenharia e Gestão Industrial, Atualmente, uma das principais dificuldades das organizações é partilhar as informações eficazmente. Visando a resolução deste problema, as organizações que tendem a seguir um pensamento lean têm apostado na implementação de ferramentas de gestão, que sejam simultaneamente eficazes e economicamente acessíveis e de simples utilização e compreensão, como é o caso das ferramentas de gestão visual. O presente projeto enquadra-se no âmbito da dissertação de mestrado do curso de Mestrado Integrado em Engenharia e Gestão Industrial, da Universidade do Minho. O projeto desenvolveu-se em contexto industrial numa empresa de produção de autocarros e centrou-se na implementação de ferramentas de gestão visual no departamento de produção da empresa. Para a elaboração deste projeto, foi utilizada a metodologia de investigação Action Research. Seguindo esta metodologia, a primeira etapa consistiu numa análise e diagnóstico da situação inicial da empresa. De seguida, foram apurados alguns problemas dos quais se destacam, entre outros, a ineficácia dos métodos de obtenção da informação relativa ao estado de produção e a falta de definição clara do papel dos chefes de equipa. Posteriormente, foram apresentadas nove propostas que visam solucionar os problemas encontrados. Essas propostas tiveram por base algumas ferramentas e metodologias lean como a gestão visual, o Kaizen e a normalização de funções e a utilização de medidas de desempenho. Das propostas apresentadas, foram implementados quadros visuais para monitorização da produção, normalização de reuniões diárias de produção e checklists de auxílio às tarefas diárias dos chefes de equipa. Com as propostas implementadas, verificou-se um aumento da qualidade de informações acerca do estado de produção e do espírito de equipa dos envolvidos, diminuição de esforço para encontrar informações relevantes, redução do tempo de reuniões diárias em 72,7% e aumento do número de chefes de equipa a realizar as funções delineadas., Nowadays, one of the main difficulties for organizations is sharing information effectively. In order to solve this problem, organizations that tend to follow lean thinking have invested in the implementation of management tools that are simultaneously effective and economically accessible and simple to use and understand, such as visual management tools. This project is part of my master's dissertation of the Integrated Master Course in Engineering and Industrial Management, of Minho University. The project was developed in an industrial context in a bus production company and is focussed on the implementation of visual management tools in the production department of the respective company. For the elaboration of this project, the research methodology Action Research was used. Following this methodology, the first step consisted of an analysis and diagnosis of the initial situation of the company. Subsequently, some problems were identified, among others, the ineffectiveness of the methods of obtaining information on production status and the lack of clear definition of the role of team leaders. Posteriorly, some proposals were presented to solve the problems encountered. These proposals were based on some lean tools and methodologies such as visual management, Kaizen and normalization, and the use of performance measures in organizations. From the proposals presented, visual boards were implemented to monitor production as well as normalization of daily production meetings and checklists to assist the daily tasks of team leaders. With the proposals implemented, there was an increase in the quality of information about the production and team spirit of those involved, a decrease in the effort to find relevant information, a reduction of 72.7% in daily meeting time and an increase in the number of employees of team leaders to perform the outlined functions.

Neste sentido, a filosofia Lean tem sido uma das principais abordagens adotadas. Lean é umas das áreas de ensino em Engenharia e Gestão Industrial (EGI), e por forma a melhorar a aprendizagem dos seus conceitos e práticas, desenvolvem- -se jogos didáticos que simulam a aplicação das suas ferramentas. Uma das formas de dinamizar a aprendizagem é através do uso de jogos digitais. O desenvolvimento deste tipo de jogos pode facilitar no processo de aprendizagem Lean, permitindo um envolvimento ativo dos participantes. A presente dissertação tem como principal objetivo o desenvolvimento de jogos através da Simulação por Eventos Discretos (DES) para a aprendizagem de ferramentas Lean. Desenvolveu-se um jogo simples e aplicado a uma comunidade mais abrangente sobre a Gestão Visual. Esta é uma ferramenta simples e desta forma, permite facilmente mostrar o impacto das ferramentas Lean na gestão industrial. Além desta proposta, é desenvolvido um jogo sobre a implementação dum sistema Kanban, essencialmente aplicado a alunos do ensino superior, sendo útil como componente de apoio ao método tradicional. Estes jogos digitais foram desenvolvidos e implementados num software gráfico de DES, o SIMUL8. Após a avaliação, com recurso a questionários, o jogo de Gestão Visual mostrou ser um jogo simples e de fácil perceção. Para uma avaliação mais eficaz será necessário estender o processo a um número de utilizadores mais heterogéneo. Em relação ao jogo do método Kanban, foi totalmente desenvolvido, no entanto deverá ser otimizado com parâmetros que evidenciem o impacto da utilização desta ferramenta, sendo posteriormente possível de validá-lo de acordo com as propostas indicadas de avaliação. A ferramenta DES é útil e adequada na construção de jogos de simulação, em particular com a temática Lean. Nowadays there is an increasing demand for best practices to improve organizations’ efficiency and performance. In this matter, the philosophy of Lean has been one of the main adopted approaches. Lean is one of the fields studied during the course of Industrial Management and Engineering also known as (EGI), in order to improve the learning of its concepts and practices, some games that simulate the application of its tools have been developed. One of the ways to stimulate learning is through the use of digital games. The development of this kind of games may ease the Lean learning process, allowing active involvement of participants. The present thesis has as main goal the development of the game through the use of Discrete Events Simulation (DES) for the learning of Lean tools. A simple game has been developed and applied to a more comprehensive community of Visual Management. This is a simple tool that will easily allow showing the impact of the Lean tools on industrial management. Besides this proposal, it was also created a game about the implementation of Kanban system, essentially applied to higher education students, as a support element to the traditional method. These digital games were developed and implemented in a DES graphic software, SIMUL8. After the evaluation, using inquires, the Visual Management game revealed to be a simple game of easy understanding. In order to get a more precise evaluation, it will be necessary to extend the process to a more heterogeneous number of users. Regarding the Kanban method game, it was fully developed but should be optimized with parameters that show the impact of the use of this tool, and it is then possible to validate it according to the indicated evaluation proposals. Dissertação de mestrado integrado em Engenharia e Gestão Industrial, A presente dissertação foi realizada em contexto industrial. Esta centrou-se essencialmente no desenvolvimento de um projeto de implementação de ferramentas Lean no setor de montagem de uma empresa de equipamentos de refrigeração, a José Júlio Jordão, Lda com o objetivo de melhorar o seu desempenho. A metodologia de investigação seguida ao longo do projeto denomina-se Action Research, tendo sido seguidas as 5 etapas: diagnóstico e definição do problema, planeamento de ações, implementação de ações, avaliação de resultados e especificação da aprendizagem. Devido à grande variedade de produtos aqui produzidos, o estudo focou-se apenas num dos produtos mais significativos para a empresa em termos de lucro. Tendo sido este selecionado através de uma análise ABC. Para o diagnóstico do estado atual do setor de montagem, realizou-se uma análise multi-momento que apontou uma elevada percentagem de movimentações. Através da análise dos tempos de ciclo nos diferentes postos de trabalho e pelo cálculo do Takt-Time foram revelados problemas relativos à variabilidade entre os tempos de ciclo e também um balanceamento da linha de montagem ineficiente. A par disto, foi verificada a falta de locais específicos para alocar artigos, ferramentas de trabalho e outros utensílios resultando numa desorganização dos postos de trabalho. De forma a colmatar as ineficiências verificadas, procurou-se a implementação de ações tais como a implementação de um sistema de abastecimento kanban, a adoção do método de kitting, a implementação do método 5S e a implementação da gestão visual em todos os postos de trabalho da linha de montagem, de modo a solucionar os problemas. Após a implementação destas ações, os ganhos monetários expectáveis relacionados com os impactos das melhorias implementadas seriam na ordem dos 9.275 € por ano, correspondendo a uma poupança de 25% dos gastos iniciais e um aumento da média da produção mensal na ordem dos 26%. Através das auditorias realizadas foi mensurado uma melhoria de 56%. Por fim, é feita uma revisão dos resultados obtidos, avaliando o estado dos problemas., The present dissertation was carried out in an industrial context. It focused mainly on the development of a project to implement Lean tools in the assembly sector of a refrigeration equipment company, José Júlio Jordão, Lda with the aim of improving its performance. The research methodology followed throughout the project is called Action Research, followed by 5 stages: diagnosis and definition of the problem, action planning, implementation of actions, evaluation of results and specification of learning. Due to the wide variety of products produced, the study focused only on one of the most significant products for the company in terms of profit. The product was selected through an ABC analysis. For the diagnosis of the current state of the assembly sector, a multi-moment analysis was carried out, which indicated a high percentage of movements. Through the analysis of the cycle times in the different workstations and the calculation of the Takt-Time, problems were revealed concerning the variability between the cycle times and also an inefficient assembly line balancing. In addition, there was a lack of specific places to allocate articles, work tools and other tools resulting in a disorganization of the workstations. In order to overcome the inefficiencies, the implementation of actions such as the implementation of a kanban supply system, the adoption of the kitting method, the implementation of the 5S method and the implementation of visual management in all workstations of the assembly line, in order to solve the problems. Following the implementation of these actions, the expected monetary gains related to the impacts of the implemented improvements would be in the order of 9,275 € per year, corresponding to a saving of 25% of the initial expenses and an increase in the average monthly production of around 26%. Through the audits performed, an improvement of 56% was measured. Finally, a review of the results obtained is performed, evaluating the state of the problems.

25. Redução e nivelamento dos tempos de setup na produção de agulhas industriais

Dissertação de mestrado integrado em Engenharia e Gestão Industrial, O presente projeto enquadra-se no âmbito da realização da Dissertação de Mestrado Integrado em Engenharia e Gestão Industrial, na Universidade do Minho, tendo sido desenvolvido na Groz-Beckert Portuguesa. O projeto tinha como objetivo principal diminuir os tempos de setup de três Postos de trabalho da empresa. A investigação-ação foi a metodologia utilizada para encontrar soluções para a resolução dos problemas identificados, de uma forma cíclica e de melhoria contínua. O projeto foi dividido em três fases, sendo inicialmente realizada uma análise aos três postos de trabalho no sentido de encontrar pontos de melhoria. Numa fase seguinte, procedeu-se à elaboração de propostas de melhoria e numa terceira fase à implementação das propostas. Durante a fase de análise identificaram-se elevados tempos de setup nos três postos de trabalho, assim como uma elevada falta de organização dos mesmos. Como se identificaram algumas falhas na organização de ferramentas e ainda dos métodos de trabalho, foram propostas e elaboradas ações que permitissem melhorar a organização do trabalho para os colaboradores. Foram igualmente introduzidas medidas que permitiram melhorar significativamente os procedimentos de setup em três postos de trabalho. Procedeu-se a uma análise comparativa da situação inicial e final do projeto, tendo-se obtido resultados muito significativos. No Posto de trabalho de PH-Komb reduziu-se o tempo de setup em 32%, representado um aumento de produção de 780.840 agulhas / ano. No Posto de trabalho de S-Komb, obteve-se uma redução do tempo de setup em 46%, representando um aumento de produção de 776.880 agulhas / ano. Por último, no Posto de trabalho de Zapfendruecken, obteve-se uma redução do tempo de setup de 71%, representando um aumento de produção de 1.543.140 agulhas / ano., This project was developed at the Groz-Beckert Portuguesa (GBP) company within the scope of the Masters Industrial Management and Engineering from the Minho University. The main objective was to reduce the setup times in three workstations. The action research methodology was used to find solutions to the problems identified, in a cyclical and continuous implemented. The project was divided into three phases; firstly an analysis was conducted in order to find improvement points. In a subsequent phase, a number of improvement proposals were raised and, finally, a third phase where the proposals were improvement. During the analysis phase, high setup times were identified in the three workstations, as well as a poor organization, given the lack of organization of the work tools and poor methods in place. Actions were proposed and elaborated to improve the level of organization of work conducted by the employees. A number of actions were implemented for improvement of the setup on the three workstations. A comparative analysis study was also made on the initial and final situation of the project, regarding the reductions in the setup times, the results are out to relevant. In the PH-Komb workstation the setup time was reduced by 32%, representing a production increase of 780.840 needles per year. At the S-Komb workstation, a setup time reduction of 46% was achieved, representing a production increase of 780.840 needles per year. Finally, at the Zapfendruecken work station, a reduction of the setup time 71%, was achieved representing a production increase of 1,543,140 needles / year.

Įmonės aktyviai optimizuoja gamybos procesus. Šalinant problemas ir nuostolius, dažnai ignoruojamas administracinės veiklos efektyvumas. Dėl šios priežasties, daugelio biurų, kurie vykdo administracinę veiklą, efektyvumas yra žemesnis nei tikimasi, nuostoliai kaupiasi, o dauguma įmonių bankrutuoja. Administracinę veiklą apibūdina du aspektai – materialus ir organizacinis. Pirmu atveju tai yra patalpos ir jų įrengimas, antru – organizacijos valdymo procesai, kurie užtikrina kokybišką informacijos gavybą ir apdorojimą. Akivaizdu, kad administracinė veikla įmonėje yra būtina efektyviam ir pelningam verslui. Atvirkščiai ji gali tapti verslo žlugimo priežastimi. Užkrauta darbo vieta, blogas ryšys tarp padalinių, betvarkė, sukelia problemas efektyviam darbui (Ugur Akinci, 2015). Darbo vietų organizavimas, dokumentų rūšiavimas, priemonių žymėjimas turi teigiamą įtaką administracinės veiklos efektyvumui (Kenneth Cartwright, 2015). Tuomet „Lean“ sistema nukreipia įmonės veiklą bendrai, įskaitant ir biuro veiklą. Norint pritaikyti „Lean“ sistemą, viskas iki smulkmenų turi atitikti taupumo principus. „Lean“ sistema administracinės veiklos procesams yra taikoma maža apimtimi – įsigilinant į literatūros šaltinius, kai kalba eina apie biuro veiklą, daug dėmesio skiriama taupymui, bet mažai kalbama apie efektyvumą. Pirma, administracinės veiklos procesai yra svarbūs visoms įmonėms – jie organizacijai užtikriną kokybišką informacijos gavimą ir apdorojimą, kuria remiantis, įmonė gali kokybiškai vykdyti veiklą, gaminti produktus arba teikti paslaugas. Antra, nėra „Lean“ sistemos akivaizdaus praktinio pritaikymo metodo – kiekvienas autorius taikymo metodus traktuoja skirtingai. Yra daug literatūros šaltinių kuriuose yra kalbama apie efektyvų biuro administravimą ir nuostolių šalinimą. Visi metodai yra susiję su personalo auditu ir seminarais, siekiant darbuotojams perteikti „Lean“ idėją. Trečia, „Lean“ sistema nėra plačiai taikoma kartu su „Vizualaus valdymo“ metodu. Tokia probleminė situacija parodo šio mokslinio darbo problemą, kuri formuluojama klausimu: kaip padidinti administracinės veiklos efektyvumą, taikant „5S“ įrankį ir „Vizualaus valdymo“ metodą. Darbo tikslas – patobulinti administracinę veiklą, taikant „Lean“ sistemos „5S“ įrankį ir „Vizualaus valdymo“ metodą. Siekiant įgyvendinti šį tikslą, nustatomi šie darbo uždaviniai: •Analizuojant įvairių autorių ir mokslininkų mokslinius straipsnius ir literatūros šaltinius, apibrėžti „Lean“ sistemos „5S“ įrankio ir „Vizualaus valdymo“ metodo įtaką administracinės veiklos efektyvumui. •Nustatyti tyrimui naudoti tinkamą metodologiją, patobulinti administracinės veiklos procesus. •Naudojant pasirinktą metodologiją, atlikti tyrimą, įvertinti administracinės veiklos patobulinimų įtaką. Tyrimo objektas – administracinė veikla ir jos tobulinimas, naudojant „Lean“ sistemos „5S“ įrankį ir „vizualaus valdymo“ metodą. Tyrimo metodai – longitudinis tyrimo dizainas, kai duomenys buvo renkami skirtingais laiko momentais, prieš tobulinimo intervencija ir po tobulinimo intervencijos. Tyrimui parenkamas komercine veikla užsiimančios įmonės administracijos padalinys. Pirminei apklausai anketa išdalinama 45 respondentams. Anketos apimtį sudaro keturi konstruktai (psichologinio komforto, darbo organizavimo kokybės, darbo aplinkos pasitenkinimo, organizacinio įsipareigojimo). Po pirminės apklausos, remiantis gautais rezultatais, paliekamas vienas, problemiškiausias konstruktas, pagal kurį rengiama intervencija įgyvendinimui. Intervencijos įgyvendinimui yra skiriami du mėnesiai. Po intervencijos įgyvendinimo vykdoma pakartotinė apklausa. Apklausos apimtis – 1 konstruktas. Rezultatų skaičiavimui naudojama Likerto skalė, pagal kurią išvedami svertiniai vidurkiai. Darbo aktualumas – darbas sukuria administracinės veiklos didinimo modelį, kurį yra labai patogu pritaikyti, bet kuriai įmonei kuri patiria nuostolius, suformuluojant tiriamus konstruktus pagal biuro veiklos pobūdį, susiduriant su probleminėmis funkcijomis, bet nesugeba identifikuoti probleminius ruožus, dėl kurių vyksta šie nuostoliai, taip pat įmonei, kuri yra susidomėjusi pilnai integruoti „taupios gamybos“ sistemą. Darbo struktūra – darbas sudaromas iš keturių dalių. Pirmoje dalyje yra analizuojama tyrimo objekto problema, remiantis literatūros šaltiniais ir moksliniais straipsniais, kuomet apibūdinami „Lean“ sistemos „5S“ įrankis, ir „Vizualaus valdymo“ metodas. Antroje dalyje pateikiami reikalingi teoriniai sprendimai numatytam tyrimui atlikti. Trečioje dalyje parengiama tyrimo metodologija, pagal kurią bus atliekamas tyrimas. Ketvirtoje dalyje pateikiami tyrimo rezultatai ir diskusija. Penkta dalis skirta tyrimo išvadoms bei rekomendacijoms apibendrinti. Prieduose pateikiamas tyrimo apklausos anketos pavyzdys., The enterprises intensively optimize the manufacturing processes. While solving the problems and losses the efficiency of administration activity is usually ignored. Due to the above reason the efficiency of the majority of offices involved in the administration activity is lower than anticipated, the debts tend to accumulate and major part of enterprises become bankrupt. The administration activity is characterized by two aspects: the material one and the organizational. The material aspect includes premises and equipment, and the organizational one involves organization management processes that ensure proper quality of information receipt and processing. It is apparent that administration is mandatory at the enterprise for the effective and profitable business. Otherwise it may become a reason for the business to crash. The obstructed workplace, difficult communication between departments, and disorder cause problems for the effective performance (Ugur Akinci, 2015). Organization of workplaces, documents sorting, marking of measures make a positive influence on administration efficiency (Kenneth Cartwright, 2015). The Lean system at the same time generally directs the enterprise activity, including the office activity as well. Every single detail should comply with the cost-saving principles. For the administration processes the Lean system is marginally applied – by reviewing the literary sources in regard to the office activity, attention is majorly given to cost-saving, but not efficiency. First, administration processes are sufficient for all enterprises, since ensure proper receipt and processing of information on the basis of which the enterprise can properly function, manufacture products or supply services. Second, there is no any obvious Lean system practical implementation method – every author treats the application methods differently. There is a lot of literary sources in which efficient office administration and losses reduction are discussed. All of the methods are related to the staff audit and workshops in order to communicate the Lean system idea to the employees. Third, the Lean system is not broadly applied along with visual management method. The problematic situation of such kind is the problem of this work, which can be expressed as a question: how to improve the administration efficiency by application of 5S tool and visual management method? Aim of the work – to improve administration activity by applying Lean system 5S tool and visual management method. For the accomplishment of the aim the following objectives are set: •To define influence of Lean system 5S tool and visual management method on administration efficiency by reviewing literary sources and research articles of various authors; •To define methodology suitable for the research, to improve the administration activity processes; •To make a research by applying the chosen methodology, to asses impact of the administration activity improvements. Object of the research – administration activity and its improvement by application of 5S tool and visual management method. Methods of the research – Longitudinal design where the data was collected in two points of time, i.e. before and after intervention of improvements. Administration division of an enterprise engaged in the commercial activity is chosen for the research. For the purpose of primary inquiry 45 respondents are offered to answer the questions. The inquiry form consists of four constructs (psychological comfort, works organization quality, job environment satisfaction, and organizational commitment). Based on the results of primary inquiry the most problematic construct is emphasized according to which the intervention to be implemented is prepared. Two months are devoted to the implementation of the intervention. Having completed the intervention the inquiry is repeated. Its scope involves 1 construct. To calculate the results Likert scale is used according to which average grades are worked out. Relevance of the topic – the paper creates the administration efficiency improvement model suitable for application by any enterprise by formulating the research constructs according to the nature of office activity at facing problematic functions, by enterprise that suffers losses but cannot identify problematic features that cause those losses as well as by enterprises interested in full integration of the lean manufacturing system. Structure of the work – the paper consists of five parts. The first part analyses problem of the research object based on the literary sources and research articles where the Lean system 5S tool and visual management method are defined. The second part provides necessary theoretical solutions for implementation of the anticipated research. The research methodology on the basis of which the research will be carried out is chosen in the third part. The fourth part contains the research results and discussion. The fifth part is intended for summary and recommendations. In addition, the research inquiry form sample is attached.

Dissertação de mestrado integrado em Engenharia e Gestão Industrial, A presente dissertação resulta de um projeto desenvolvido em contexto industrial, seguindo a metodologia Action-Research, inserido no âmbito do curso de Mestrado Integrado em Engenharia e Gestão Industrial da Universidade do Minho. O objetivo deste projeto consistiu na implementação de princípios Lean e suas ferramentas na melhoria de processos da secção de embalagem de uma empresa da indústria metalúrgica. Nessa secção verificaram-se vários problemas que afetavam a sua produtividade e eficiência. Uma questão preocupante era a não programação da produção da secção, derivada da inexistência de tempos de embalamento dos produtos, o que originava paragens de produção e desperdícios, como a falta de preparação e abastecimento de materiais aos postos. Para combater este problema implementaram-se caixas de nivelamento da produção aliadas a um mizusumashi e propôs-se a criação de uma base de dados com informações de tempos produtivos, determinados durante este projeto, para melhor seguimento e controlo da produção, estimando-se obter uma redução de custos em 500.000 €/ano. Verificaram-se, ainda, outros problemas, como uma elevada desorganização do espaço fabril, a falta de normalização de processos de embalamento, a inexistência da matriz de competências dos colaboradores e a existência de um potencial risco de desenvolvimento de lesões músculo-esqueléticas com a utilização de algumas estruturas e meios auxiliares à produção. No seguimento desta análise, procedeu-se à implementação de 5S e Gestão Visual, estabeleceram-se normas para definir os melhores procedimentos e métodos de trabalho para processos e operações de embalamento, desenvolveram-se matrizes de competências dos colaboradores da secção e um Quadro Kanri-Ban para auxílio da gestão dos recursos humanos (com o qual se estima uma redução de 200.000 €/ano em custos), desenvolveram-se estruturas e meios auxiliares ao embalamento e ao transporte de cestos e propuseram-se algumas medidas a implementar aquando da ampliação iminente da secção. Estas medidas permitiram melhorar a organização e limpeza da secção e a segurança dos colaboradores, reduzir a variabilidade e clarificar processos de embalamento, bem como aumentar a sua eficiência e melhorar os seus aspetos ergonómicos, melhorar o conhecimento sobre as competências dos colaboradores e a sua gestão e melhorar o seguimento da produção e a gestão dos indicadores da secção., The present dissertation is the result of a project developed in industrial context, according with the Action-Research methodology, inserted in the scope of the Integrated Master on Industrial Engineering and Management course at Minho University. The goal of this project was the implementation of Lean principles and its tools in the improvement of the packaging section processes at a metallurgic industry company. In that section there were several problems affecting its productivity and efficiency. One issue of concern was the non-production scheduling, due to the lack of packaging times of the products, resulting in production stoppages and waste, namely the lack of preparation and supply of packaging materials to the workstations. To eliminate this problem, production levelling boxes allied to a mizusumashi were implemented and it was suggested the creation of a data base with information about productive times, determined during this project, for better monitoring and control of production, with an estimated cost reduction of 500.000 € per year. There were also other problems such as a high level of disorganization of factory space, the lack of standardization of packaging processes, the absence of employee competencies matrix and the existence of a potential risk of developing musculoskeletal injuries by using some auxiliary production structures and means. Following this analysis, 5S and Visual Management were implemented, standards were stablished to define the best procedures and work methods for packaging processes and operations and, the section’s employee competencies matrix and a Kanri-Ban Board were developed to aid human resources management (with an estimated cost reduction of 200.000 € per year). Auxiliary production structures and means were developed to aid packaging and the transportation of baskets and some measures to be implemented by the time the section is enlarged were proposed. These measures have improved the organization and cleaning of the section and employee safety, reduce variability and clarify packaging processes as well as increase its efficiency and ergonomic aspects, improve knowledge of employees’ skills and management and, improve production monitoring and the section’s performance indicators management.

Lean Thinking is an important pillar in the success of any program of continuous improvement process. Its tools are useful means in the analysis, control and organization of important data for correct decision making in organizations. This project had as main objective the design of a program of quality improvement in Eurico Ferreira, S.A., based on the evaluation of customer satisfaction and the implementation of 5S. Subsequently, we have selected which business area of the company to address. After the selection, there was an initial diagnostic procedure, identifying the various points of improvement to which some tools of Lean Thinking have been applied, in particular Value Stream Mapping and 5S methodology. With the first, we were able to map the current state of the process in which all stakeholders were represented as well as the flow of materials and information throughout the process. The 5S methodology allowed to act on the wastage, identifying and implementing various process improvements.

29. Bygg smartare, inte fortare! : En fallstudie av Lean Thinking inom prefabricerat byggande

Kostnaden för nyproduktion av hus i Sverige har ökat markant under de senaste åren. Byggföretag har svårt att hålla både projektens löptid och kostnader nere, vilket resulterat i ett ökat marknadspris och ett växande missnöje bland slutkunder. De ökade kostnaderna beror enligt forskning på vanligt förekommande slöseri i form av såväl material som arbetskraft. I försöken att eliminera slöseri har många företag anpassat sin verksamhet efter Lean Thinking, ett system som härstammar från den japanska bilindustrin, bestående av verktyg och metoder med huvudsyfte att identifiera och eliminera slöseri. Ur detta har även nya former av byggnation fångat marknadens intresse. Industrialiserat byggande är en metod som förflyttat stora delar av verksamheten från byggarbetsplats till prefabricering i fabrik och på så sätt eliminerat många av de slöseri och riskmoment som förknippas med det traditionella synsättet på byggnation. Studien lägger fokus på hur arbete med Lean Thinking och prefabricerat byggande kan avhjälpa de kostnadsproblem som branschen ställs inför på dagens marknad. Genom en fallstudie har vi beretts möjlighet att på nära håll studera för- respektive nackdelar med ett prefabricerat byggande, samt fått möjlighet att studera en organisation där verksamheten utgår från Lean Thinking. Studien visar att det genom Lean Thinking och prefabricerat byggande går att minimera vanligt förekommande slöseri inom byggbranschen. Utförandetiden för prefabricerat byggande är också mycket kortare än vid traditionellt byggande och på så vis hålls kostnaderna nere. Genom att ytterliga utveckla prefabricerat byggande enligt Lean Thinking skulle det vara möjligt att i större utsträckning minimera slöseri och möjliggöra ett ännu smartare byggande. The costs of house construction in Sweden have increased conspicuously over the last years. Construction companies have a hard time maintaining low project lead-times as well as keeping costs within the financial plan, which in turn has affected market price and created a growing discontent amongst buyers. Research indicates that the increased production costs are in many ways caused by the large amount of waste, in form of materials and labor, which is common within today’s construction projects. Efforts to eliminate waste has led many companies to adapt Lean Thinking, a system with roots in Japanese car manufacturing industry, containing tools and methods designed to identify and eliminate all kinds of waste. From all this, new ways of construction has been introduced on to todays market. Industrialized housing is a relatively new concept, which has eliminated a lot of waste and risks by moving construction away from an on-site project into prefabrication within factories. This study focuses on how Lean Thinking adaptation and industrialized construction can help lowering construction costs. A case study has given us the opportunity to follow an industrialized construction project up close, as well as the opportunity to study an organization that has implemented Lean Thinking. The study shows that it is possible to reduce common waste within construction industry through Lean Thinking and industrialized housing. The project lead-time for industrialized housing is also much shorter compared to traditional construction methods and therefore the costs are kept low. By continuing to evolve industrialized housing through Lean Thinking it would be possible to further reduce waste and consequently enabling an even smarter way of construction.

Dissertação de mestrado integrado em Engenharia e Gestão Industrial, A dissertação apresentada enquadra-se no programa do 5º ano do Mestrado Integrado em Engenharia e Gestão Industrial. O objetivo principal do projeto é melhorar o processo produtivo da secção da tecelagem da empresa Riopele Têxteis SA., através da implementação de ferramentas Lean. A metodologia de investigação utilizada foi a “Investigação-Ação”. A dissertação iniciou-se assim com uma revisão bibliográfica sobre o Lean Production, nomeadamente sobre a sua origem, relação com o Toyota Production System, princípios e desperdícios associados às empresas, sempre tentando dar ênfase aos casos de implementações de sucesso das ferramentas consideradas pertinentes para esta dissertação. Foi efetuada a apresentação da empresa e respetiva caracterização, começando por uma visão mais global de todo o sistema produtivo e particularizando a secção da tecelagem, que é o foco do estudo efetuado. De modo a identificar os problemas associados aos processos produtivos da empresa, foram utilizadas várias ferramentas de diagnóstico como o VSM, análise ABC, análise do processo, análise de deslocamentos e estudo de tempos. Este conjunto de análises permitiu identificar os problemas associados ao processo produtivo para elaboração de propostas de melhoria. As medidas estipuladas para os problemas identificados consistiam, entre outros, na criação de um posto de trabalho intermédio de preparação das teias remetidas com o intuito de diminuir quer o tempo de setup dos teares, quer o número de elementos associados às equipas de montagem. Estão também integradas medidas relacionadas com a normalização do trabalho, 5S e gestão visual para os diferentes processos de tecelagem. O impacto das medidas aplicadas resultou em lucros acrescidos para a empresa, tais como a redução do tempo de setup dos teares (diminuição de 31%) que permitiu ganhos anuais de 23.112€ e o aumento de capacidade resultante da reestruturação das equipas de montagem que permitiu um lucro anual acrescido de 118.000€. Caso fosse implementada, a proposta de reestruturação do layout reduziria as deslocações entre dois postos de trabalho em 65%, o que resultaria em ganhos de 3.624€ anuais., The presented thesis is part of the 5th year of the program of Master in Industrial Engineering and Management. The main goal is to improve the production process of the Weaving section of Riopele Têxteis SA., through the implementation of Lean tools. The research methodology used was the “Action-Research”. The dissertation began with a literature review about Lean Production, particularly their origin, relationship with Toyota Production System, principles and wastes associated with companies, always trying to emphasize the cases of successful implementations of the tools considered relevant to this dissertation. The presentation of the Company and respective characterization was performed, starting with a more global view of the entire production system and individualising the section of Weaving, which is the focus of the presented study. In order to identify the problems associated with the production processes of the Company, it were used many diagnostic tools such as VSM, ABC analysis, process analysis, displacement analysis and the study of the production times. This set of analysis identified the problems associated to the production process for the elaboration of improvement proposals. The defined actions for the identified problems consisted, among others, in the creation of a work place, with the responsibility of reducing the setup time of the looms and the number of workers in the setup process. It were also integrated actions related with the work normalization, 5S and visual management for the different processes integrated in the Weaving section. The impact of this actions returned in great profits for the Company, such as the reduction of the looms setup time (31%) which allowed an annual profit of 23.112€ and the capacity increase that resulted of the work teams restructuration which allowed an annual profit of 118.000€. The proposal for the layout restructuration would reduce the displacements between two workspaces in 65%, which would revert in an annual profit of 3.624€.
