Based on the seminal paper of March (1991), numerous scholars (e.g. Ahuja & Lampert, 2001; Elfring & Hulsink, 2003; Tushman & Anderson, 1986) emphasize that realizing technological change requires exploration or activities such as creative search, experimentation, improvisation, and technology probing. At the same time, it has been emphasized that exploration of new technological capabilities is a fragile and time-consuming process that triggers organizational tensions and costs. Academic research on exploration (e.g. Belderbos et al., 2010; Jansen et al., 2006; O’Reilly & Tushman, 2004; Uotila et al., 2009) has therefore substantially increased during the past decade, providing valuable insights into the organizational challenges and performance implications of exploration. At the same time, it needs to be noticed that this research stream is dominated by cross-sectional studies which typically focus on how large established firms can stimulate exploration within and outside their organizational boundaries. In this paper, we want to complement previous research on exploration in two important ways.

In this paper we will discuss how large established firms can be effective in organizing innovation alongside their current business. We examine the trajectory of an incumbent firm in the telecommunication industry – Alcatel – which has been successful in exploring and exploiting the promises of broadband access technology (ADSL). Our findings reveal the effectiveness of a hybrid organizational structure, characterized by semi-permeability, which allows the simultaneous presence of entrepreneurial autonomy and the enactment of technological complementarities. Adopting such a structure seems especially relevant in high-velocity environments where technical configurations combine new components and functionality with existing technological infrastructures. Our analysis strongly suggests the relevance of combining insights stemming from the fields of strategic management, entrepreneurship and organizational design theory to arrive at more comprehensive accounts of the complex and challenging processes of reconciliation that incumbent firms face within dynamic environments.

The research reported in this paper is aimed at developing knowledge on organizing NPD systems to optimize their contribution to performance. To this end, a systems approach to fit is used to explain the context-structure-performance relationships for NPD performance, specifically in terms of fit with market demands of the product concept and fit with time constraints of the development process. From a sample of 164 US firms, the top 15 % performers in terms of both fit with market demands and fit with time constraints have been identified. An optimized ‘Ideal Profile’ for the organization of NPD systems, formed by a consistent pattern of: NPD Process, NPD Project Structure and Management, Innovation Climate, and NPD Goal Setting and Portfolio Management, followed from the analysis of the NPD configuration of these top performers. For the calibration sample (the other 85%) significant deviation from the ideal profile on all elements of the configuration was found, the correlations between NPD Performance Fit with Market Demands and Fit with Time Constraints and total Euclidean distance are also significant. Overall, these results provide evidence for the proposition that (1) new product success is a function of a set of NPD development system decisions and (2) to truly understand the impact of those decisions, they must be considered as a holistic system. The contribution of this research is in the empirical validation of the internal consistency of an ideal organizational profile for NPD systems achieving both a high NPD performance in terms of market acceptance of their new products as well in terms of the satisfactory level of the development times of those products. By also examining ideal profiles for each of these NPD performance dimensions separately, the conflicting demands created by multiple performance metrics are highlighted as well as the organizational trade-offs necessary for optimal performance. In terms of managerial implications, this also gives direction for organizational redesign to firms either wanting to maximize their product concept (Fit with Market Demands) or development process (Fit with Time Constraints) performance.

Exploitation of current technologies and competences generates revenues in the present, while exploration of new technological options creates the basis for future revenues. Exploitation is needed for short-term survival, while exploration is needed for long-term survival. Between exploration and exploitation, a tension exists, which is one of the essential tensions in the management of innovation. To develop and maintain innovation strategies and organizational forms that facilitate both exploration and exploitation and that can cope with the tensions, is a major challenge for the management of innovation. The purpose of this paper is to give a succinct overview of relevant literature, and to draw the outline of a research project on the organization of exploration and exploitation in the field of biotechnology. The main research questions of this project are: Under which circumstances is the strategic choice to engage in multiple technological trajectories sensible? and: To what extent are ambidextrous organizational forms effective structures for firms pursuing a multiple technology strategy?

In dit artikel onderzoeken wij de wijze waarop problemen en oplossingen worden geconstrueerd in een cliënt-adviseurrelatie. Adviseurs spelen een prominente rol in het aanbod van nieuwe organisatieconcepten op de markt, maar onduidelijk is hoe zij nu eigenlijk met deze concepten omgaan in hun opdrachten binnen cliëntorganisaties. Gebruikmakend van het werk van Schön betoogt deze studie dat adviseurs het construeren van problemen en oplossingen niet zien als iets dat gedetermineerd wordt door organisatieconcepten en daarmee vooraf al vaststaat, noch als iets dat vooraf geheel onbepaald is en pas in het proces zelf vorm krijgt. Onze analyse onderscheidt verschillende sleutelfactoren, gerelateerd aan de klant, de adviseur en de adviessituatie, die de variëteit aan meer of minder gedetermineerde routes in een opdracht beïnvloeden. Dit heeft enkele belangrijke implicaties voor het kijken naar de rol van nieuwe concepten en methoden binnen de cliënt-adviseurrelatie en biedt adviseurs en hun klanten een raamwerk voor reflectie over de manier waarop zij samen het proces vormgeven.

Een veelbelovende start rondom een innovatief concept, elkaar snel opvolgende vernieuwingen in technologie en organisatievorm, een gestage groei en uiteindelijk een snelle en dramatische neergang. Ziehier het verhaal van Ericsson Business Mobile Networks (EMN) in Enschede. Over hoe managers en medewerkers door de jaren heen bouwden aan een gezonde innovatieve organisatie, hoe zij met flexibiliteit en improvisatietalent de dynamiek van de markt en de keuzes van Ericsson Corporate het hoofd boden, maar uiteindelijk toch niet konden voorkomen dat hun organisatie werd gesloten. Een geschiedenis die laat zien wat innovatie(f) organiseren inhoudt, wat het management van innovatie vermag en ook waar de grenzen van de sturing liggen.

Companies pursuing sustained competitive advantage through continuous innovation are confronted with the tension between today’s work and tomorrow’s innovation. Based on the assumption that a holistic understanding of the relationships between strategy, processes, structure, and culture of New Product Development (NPD) imbedded in their overall context will contribute to the identification of consistent NPD configurations with sustained innovation performance, this paper reports on the search for so-called ‘Patterns in NPD’. In order to investigate whether different types of consistent NPD configurations might be identified through a quantitative research design, a so-called quick scan using a structured questionnaire was carried out in Dutch, Portuguese and Finnish firms (n=82). The results of this quick scan, which was seen as a pilot study for larger scale data collection, did highlight some practices in NPD configurations that can be related to Key Success Factors identified in best practice studies, such as: a dedicated project organization, an organisational culture fostering personal engagement and encouraging individuality and creativity, and a strategic NPD programme with a long-term thrust. Results also indicated possible pattern variety among the different countries (esp. Portugal vs Finland and the Netherlands) and a first indication of possible relationships between NPD strategy, structure and culture based on a bi-variate correlation analysis.

Hoewel veel wordt geschreven over populaire organisatieconcepten is nog weinig bekend over hoe deze nu worden geproduceerd. Om meer inzicht te krijgen in hoe dit proces verloopt binnen aanbieders van managementkennis, bekijkt deze studie verschillende vormen van conceptontwikkeling in organisatieadviesbureaus. Zoals iedere producent die zijn productenarsenaal probeert te vernieuwen, doorlopen ook adviesbureaus specifieke ontwikkelactiviteiten om hun portfolio in lijn te brengen met de continu veranderende vraag naar nieuwe managementideeën, een proces dat we hier ‘conceptontwikkeling’ noemen. Echter een gebrek aan een materiële component heeft onvermijdelijk consequenties voor het omgaan met verschillende spanningsvelden die nu eenmaal met het ontwikkelen van nieuwe producten en diensten gepaard gaan.

In dit proefschrift staat de studie van bedrijfskundige ontwerppraktijken centraal, in het bijzonder in het domein van het organisatie-advieswerk. De probleemstelling is: Welke beargumenteerd productieve strategieën hanteren competente organisatie-adviseurs om bedrijfskundige ontwerpen te creëren? Deze vraag wordt beantwoord in vier stappen. Eerst wordt een theoretisch raamwerk geconstrueerd bestaande uit een schets van de ontwikkeling van de bedrijfskundige ontwerpliteratuur, een achtergrondperspectief over hoe de wereld in elkaar zit waarin ontwerpers leven en werken, en een vocabulaire om ontwerppraktijken en praktijkgebaseerde methodologie te kunnen beschrijven. De tweede stap is het karakteriseren van het domein waarbinnen ontwerppraktijken bestudeerd worden: het organisatie-advieswerk. De derde stap is de empirische exploratie van bedrijfskundige ontwerppraktijken, waarvoor een mix van kwantitatieve en kwalitatieve methoden gebruikt is, te weten een enquete onder Nederlandse adviseurs en een serie diepte-interviews met 24 zeer goede organisatie-adviseurs, die op basis van de enqueteresultaten geselecteerd zijn. In deze empirische studie worden de praktijken van adviseurs geëxploreerd, gebaseerd op het theoretisch raamwerk dat in de eerste stap is geconstrueerd. Een belangrijk aandachtspunt in deze exploratie geldt de eventuele rol van stappenplannen, met de bedoeling om de uitgangsdiagnose van dit onderzoek te testen en verder uit te werken, en om de daadwerkelijke rol van stappenplannen in ontwerppraktijken te achterhalen. De vierde en laatste stap in het onderzoek is het formuleren van productieve ontwerpstrategieën.

Als managers hun mogelijkheden om resultaten te sturen overschatten, zoals een recent artikel in Elsevier (Crooijmans, 1998) in de ondertitel benadrukt, op welke wijze moeten organisatie-adviseurs managers dan bijstaan in het leiden en vormgeven van hun bedrijf? Hen tot bescheidenheid manen, maar wel ondersteunen bij hun inspanningen? Volgens ons gaat het dieper dan dat. Adviseurs hebben te maken met een fundamentele ambivalentie. Aan de ene kant moeten zij managers steunen bij het leiden en vormgeven van hun organisatie, maar aan de andere kant worden zij geconfronteerd met de beperkte stuurbaarheid van organisaties, de complexiteit van veranderingsprocessen en de onzekere en meerduidige effecten van het handelen van zowel de manager als de adviseur zelf. Een adviseur staan daarbij twee verschillende routes open. Hij kan – ‘modernistisch’ – proberen de complexiteit te reduceren om voor zijn cliënt de (schijn van) stuurbaarheid te verhogen, of hij kan de complexiteit juist accepteren, omarmen en proberen te benutten bij zijn advisering. De vraag die we in dit artikel aan de orde stellen is: hoe gaan adviseurs te werk die voor deze tweede route hebben gekozen en hoe creëren zij een meerwaarde voor hun opdrachtgevers. Op basis van diepte-interviews met organisatie-adviseurs is het mogelijk om enkele typen in deze tweede route te onderscheiden en empirisch te illustreren. Met de typologie worden adviesaanpakken bespreekbaar voor adviseurs en hun cliënten en kan bewuster voor een aanpak gekozen worden.
